How the symbol set is organized
Value stream mapping uses a small, deliberate vocabulary of icons. Unlike a free-form flowchart, every symbol carries a specific meaning so that two people reading the same map draw the same conclusions. The symbols fall into four families: process symbols (who does the work), material flow symbols (how product moves), information flow symbols (how the work is scheduled), and general symbols (metrics and improvement markers).
You do not need every symbol on every map. Most current-state maps use a dozen or so. The point is to be consistent: pick the icon that matches what actually happens on the floor, and use it the same way everywhere. Process symbols
The boxes that represent who and what is in the value stream.
Customer / Supplier box
A factory icon placed top-right (customer) or top-left (supplier) to mark the external endpoints of the value stream.
Process box
One step where material flows continuously; each department or operation gets exactly one box.
Data box
The small table under a process box that records cycle time, changeover, uptime, and other metrics.
Dedicated process (shared)
A process box marked as a shared resource used by more than one value stream.
Material flow symbols
How physical product and inventory move between steps.
Push arrow
A striped arrow showing material pushed to the next step regardless of downstream demand.
Pull / withdrawal
A curved arrow showing downstream physically withdrawing product from an upstream store.
Supermarket
A controlled store of inventory a downstream pulls from; the supplier replenishes only what is taken.
FIFO lane
A first-in-first-out sequenced flow between two processes with a capped amount of inventory.
Inventory triangle
A triangle marked "I" showing stock sitting between steps, usually annotated with count or days.
Truck shipment
A truck icon marking external shipments in or out, often labeled with frequency (e.g. daily).
Information flow symbols
How schedules and signals coordinate the material flow.
Manual information flow
A straight thin arrow showing information moved by hand - memos, reports, verbal schedules.
Electronic information flow
A lightning-shaped arrow showing information sent electronically - EDI, ERP, email, MRP.
Production kanban
A card that signals an upstream process to produce a set quantity of parts.
Kanban post
A collection point where kanban cards are gathered and held before being used.
Go-see scheduling
An eyeglasses icon showing production adjusted by physically checking inventory levels.
General symbols
The elements that summarize and improve the whole map.
Timeline / ladder
The stepped line along the bottom that splits value-add time (lower steps) from lead time (upper steps).
Kaizen burst
A spiky star marking a specific improvement opportunity to target in the future-state map.
Operator
A half-circle head-and-shoulders icon in a process box showing how many people work the step.

The timeline is where the insight lives
Of all the symbols, the timeline ladder does the most work. The lower steps add up the value-adding time - the seconds and minutes where product is actually being transformed. The upper steps add up the waiting time - the hours and days inventory sits between steps. Divide the value-add time by the total lead time and you get your process cycle efficiency. On most first maps that number is shockingly low, often under five percent, and that gap is exactly what improvement work targets.
From symbols to decisions
The symbols are only a means to an end. Once the map makes the flow and its waiting time visible, you can decide which steps to eliminate, combine, or hand to a system. A manual information flow that could be electronic, a batch that could be pulled, a hand-off that could be automated - these show up plainly once the icons are in place.

Are value stream mapping symbols standardized?▼
They are conventions rather than a formal ISO standard. The set popularized by Learning to See (Rother and Shook) is the de facto standard, and most Lean practitioners recognize the same icons. Small variations exist between organizations, so include a legend on your map.
What is the difference between a push arrow and a pull arrow?▼
A push arrow (striped, straight) means an upstream process makes product and pushes it downstream regardless of demand. A pull arrow (curved) means the downstream withdraws product only when it needs it, usually from a supermarket.
What does the inventory triangle mean?▼
The triangle marked "I" represents stock waiting between two steps. You annotate it with the amount, often expressed in days of demand, so the map shows how long product sits idle.
What is a kaizen burst used for?▼
The spiky star marks a specific improvement opportunity. You place bursts on the current-state map to flag problems, then design solutions for them in the future-state map.
Do I need every symbol to draw a value stream map?▼
No. Most maps use process boxes, data boxes, inventory triangles, material flow arrows, an information flow or two, and the timeline. Add other symbols only when they reflect something real in your flow.
