What value stream mapping is good at
A value stream map takes a product family and follows it from raw input to the customer, capturing every process box, every pile of inventory between steps, and the information flow that schedules it all. Its signature output is the timeline that separates the tiny slice of value-adding time from the huge amount of waiting time. That contrast is the whole point: it makes lead time visible and forces a conversation about where the waste actually is.
Because it stays at altitude, VSM deliberately does not show decision logic, exceptions, or system details. A single process box on a value stream map might hide a twenty-step procedure. That abstraction is a feature, not a bug - it keeps leadership focused on the flow rather than the mechanics.
What process mapping is good at
Process mapping goes the other way. It takes one process and shows precisely how it runs: the sequence of tasks, the decisions that branch it, the roles responsible for each step, the hand-offs between them, and what happens when things go wrong. In BPMN, gateways show where the flow splits, lanes show who owns each task, and events show what triggers and ends the work. This is the level of detail you need to train people, pass an audit, or hand a process to a system to automate.
If you tried to force all of that onto a value stream map, it would collapse under its own weight. And if you tried to show cross-departmental lead time on a single BPMN diagram, you would lose the strategic picture. Each technique operates at the altitude it is designed for.

How they complement each other

- 2.Pick the worst offenders - the process boxes with the most waiting, rework, or hand-off delay.
- 3.Zoom in with a process map of just those steps to understand the mechanics and design a fix.
- 4.Design the fix - with the detailed map in front of you, the delays, rework loops, and redundant handoffs become obvious candidates to improve.
That last step is where the two views pay off together. The value stream map tells you a step is worth improving; the process map tells you exactly which parts of it a system could handle. You can then model the automated flow and measure the before-and-after in a process modeler.
