VSM is the bridge between Lean and Six Sigma
Six Sigma reduces variation; Lean removes waste. Lean Six Sigma combines the two, and value stream mapping is one of the tools that ties them together. A value stream map gives an improvement team a shared, data-backed picture of the whole flow before anyone starts changing anything. It shows where time is lost, where inventory piles up, and where quality problems force rework - exactly the raw material a DMAIC project needs to aim itself.
You do not have to be running a formal belt project to benefit. But if you are, VSM slots neatly into the early phases of DMAIC, which is where the scope and the baseline are set.
Where VSM sits in DMAIC
Define
A current-state value stream map scopes the project. It shows where the problem lives in the broader flow, which process boundaries the team should work within, and which steps are candidates for improvement. It keeps the project charter grounded in the real end-to-end flow rather than a narrow guess.
Measure
This is where VSM earns its keep. The data boxes and timeline capture cycle time, changeover, uptime, inventory, and lead time - the baseline metrics the whole project is judged against. The value-add versus lead-time ratio becomes the headline number you aim to move.
Analyze, Improve, Control
In later phases the current-state map feeds root-cause analysis, and a future-state map describes the target. Kaizen bursts on the current map become the specific changes tested in Improve, and the redesigned flow becomes the standard held in place during Control.

Takt time sets the pace
Takt time is the rhythm of customer demand: available working time divided by customer demand over the same period. If a shift has 27,000 available seconds and the customer needs 450 units, the takt time is 60 seconds - the value stream must produce one unit every 60 seconds to keep pace without overproducing.
On a value stream map, comparing each step's cycle time against takt time reveals the bottlenecks. Steps slower than takt cannot keep up and starve the customer; steps much faster than takt tend to overproduce and build inventory. That comparison turns the map from a picture into a diagnosis and directs the Six Sigma team to the steps that most need attention.
Value-add versus non-value-add
Lean sorts every activity into three buckets: value-adding (the customer would pay for it and it transforms the product), non-value-adding but necessary (inspection, some compliance steps), and pure waste (everything else). The value stream timeline makes this visible by separating value-add time from the total lead time. On most first maps, value-add time is a tiny fraction of the whole - which is exactly the opportunity a Lean Six Sigma project exists to capture.

Rework, scrap, and corrections that force work to be redone.

Unnecessary movement of people to do the work.

Steps, approvals, or detail the customer does not value.
From future state to measurable change
A Six Sigma project does not end at a prettier map. Once the future-state value stream is agreed, the improved steps need to be defined in enough detail to actually run - and some of them will be candidates for automation. Manual information flows, repetitive hand-offs, and rule-based checks are the obvious ones. Modeling those redesigned steps as a concrete process lets you decide what becomes AI-assisted or automated, and then measure the before-and-after against your Measure-phase baseline.
